I saw you were using optical encoders for the gimbals. These are quite expensive and fragile.

Have you considered using magnetic encoders like the ic-MH (12 bit resolution- various output formats e.g. ABZ) from ic-haus.de? These are definetelly cheaper and much more robust than optical encoders. The absolute position can also be read out on startup, so you don't need to go to the limits on startup.

It sounds like you are using multiturn (gearing) though so maybe the absolute feature may not be usable for you.

They also have other encoders with other output formats. (eg. Sin-Cos)

I saw that there is also a new 14 bit version from Austrian Microsystems:

Might even be possible to do away with your gearing. 60degrees of motion would get you about 2700 resolution steps. (I2C, SPI, PWM, Absolute Position - non contact)

Would make a good robust (but maybe more expensive) digital Potentiometer wich could probably easily be software defined to be multiturn or single turn.
